How We Grew a Private Label Partnership from 2 to More Than 25 SKUs

Our partnership with an international retail chain grew from two products to more than 25 SKUs.

Scope of the partnership:

Formula and sample development, testing, documentation, packaging selection, manufacturing, filling and packing, warehousing and deliveries.

Result:

Most products in the retailer’s permanent range generated repeat orders, and the client continued to commission new projects.

Confidentiality notice: Due to the NDA, the names of the client and its private label brand have not been disclosed. Prices, order volumes, formulas and information contained in the briefs also remain confidential.

Key Results

The partnership grew to include more than 25 SKUs across three product areas and three markets.

The Situation

The client’s private label range covered several cosmetics categories, including permanent products and seasonal launches. Quality, price and the way of working together all mattered when selecting a supplier.

Samples show whether a product meets the client’s expectations. If changes are needed, we agree on what should be improved in the formula or packaging. In some cases, this requires several rounds of evaluation. Effective communication between the client, the laboratory and the project team is therefore essential.

The client returned with repeat orders and commissioned new projects.

The Challenge

Each project had different requirements for the formula, packaging and delivery date.

For some projects, the samples were refined or the packaging was changed to meet the client’s expectations.

As the number of products grew, the laboratory, quality, regulatory, sales, production and logistics teams all needed to work together. Their decisions had to reflect both the client’s requirements and the delivery schedule.

Canexpol Group’s Scope of Work

Canexpol Group’s scope included:

  • developing formulas and samples,
  • coordinating sample evaluations and refinements,
  • testing, documentation and regulatory support,
  • selecting packaging and its components,
  • manufacturing, filling and packing,
  • warehousing and organising deliveries.

How the Partnership Developed

Each project required alignment on the client’s expectations, sample evaluation and production preparation. The partnership gradually expanded to include further products for the permanent range and seasonal campaigns.

1.

Initial products and understanding the client’s requirements

The first projects allowed Canexpol Group to understand the client’s requirements and approach to sample evaluation. The client assessed both the quality of the proposals and the efficiency of communication. The partnership began with two products.

2.

Sample evaluation and refinements

Following each sample evaluation, the required improvements to the product or packaging were agreed. In some projects, the client approved additional evaluation rounds to refine the next iteration.

3.

Portfolio expansion and repeat orders

After the first two products, the client commissioned further projects. Most products in the permanent range generated repeat orders. Products developed for seasonal campaigns formed a separate part of the partnership.

The Result of the Partnership

The partnership grew from two to more than 25 SKUs across three markets. Work on additional products continued in parallel.

For Retailers Expanding Their Private Label Portfolio

When developing a private label brand, it is useful to separate products intended for the permanent range from seasonal lines. Seasonal products need to be prepared in time for a specific campaign. Each project requires clearly defined formula and packaging requirements. Feedback on samples should be reflected in the planning of subsequent work.
